Building Live Commerce from 3 Cities: The Pollen Save Story

From zero sales to proving TikTok Live as a channel in Indonesia

Pollen Save began their TikTok Live journey with no livestream experience. Just a host in Bandung and teammates in Jakarta and Singapore. With Stickler, those early experiments became a structured, sales-generating livestream operation.

Who is Pollen Save?

Pollen Save is the B2C arm of Pollen, a technology company that helps brands clear unsold inventory using AI. Pollen Save started as an experiment to sell FMCG products directly to end consumers in markets like Indonesia, offering access to quality products at affordable prices. Through TikTok Live, Pollen Save was able to expand their reach to potential customers in addition to existing online marketplaces like Shopee.

These are the tools the team leaned on from day one. They set the rhythm, kept everyone in sync, and made a remote setup feel like one studio.

Run of Show Builder

A shared, minute-by-minute plan for segments, demos and product moments kept everyone aligned, calmed first-time nerves, and let the team adapt mid-stream without derailing the flow.

Post-Live Dashboard

After each session, the team replayed time-linked video with comments and orders, aligned on what sparked peaks or drop-offs, and turned those lessons into a tighter plan for the next stream.

Host Screen

Prompts, timers and product cues sat exactly where the host was looking, so she could keep eye contact with viewers, stay on message, and hit the right beats without glancing away.

Audio & Silence Insights

Visible markers of silence and low-energy stretches made it obvious where to tighten cues, add prompts or handovers, helping the next stream feel more conversational and well-paced.

Moderator Screen

From the moderator’s console, questions bubbled up, spam was cleared and pins were coordinated live, which meant the host never felt alone and viewers got answers in the moment.

Video Archive

Standout moments were clipped and shared, building a living library the team could train from, reference in debriefs, and reuse when people rotated roles or new hosts came onboard.

Natasya’s Growth

“From a hesitant first-time host to a confident livestreamer, Natasya’s journey is proof that talent grows with the right guidance. 90% of her improvements: from on-screen presence to studio setup came from her own initiative, with Stickler providing feedback and structure.

The Journey: How It Happened

Milestone streams show the shift from silent starts to confident selling: what changed, why it worked, and how Stickler’s Run of Show enabled a remote host–moderator team.

The Lows & Early Trials

Early sessions were quiet, with long gaps and hesitant delivery. The team simplified the run and added prompts to keep the flow moving. This became the baseline to improve from.

Turning Point: The First Wins

Clearer pitches and active moderation turned curiosity into purchases. The team found its rhythm and landed the first orders: proof that the approach could work.

The Highs & Peak Moments

With a polished setup, tighter hooks and faster replies, engagement held and sales became steadier. The team used these sessions as a repeatable blueprint.

Reality Check: The Short Misses

Not every start stuck. Short or mistimed sessions exposed technical and timing gaps. The team fixed them with pre-live checks and better scheduling.

Testimonials

We needed to prove livestreaming could work for Pollen Save, even with a team spread across three cities. Stickler gave us the structure and tools to make it possible — and the results showed.

Results That Matter

With Stickler, Pollen Save went from 0 sales to proven traction on TikTok Live. They showed that livestreaming could work as a new B2C channel in Indonesia — and that even a distributed team across three cities could operate like one studio.

Most importantly, the project grew people as much as numbers. Natasya developed into a capable livestream talent. It’s a story of initiative, confidence, and growth.
